Strategic Roadmap

From 138 hotels to 2,500. The 36-month plan.

Six phases. The agent layer is pulled into Phase 1 — not Phase 3 — because agentic commerce is reaching commercial inflection right now. The window closes when the second agent-native hospitality endpoint arrives.

Why now

Four forces converging.

v3 had three forces. v4 added a fourth that's bigger than the others. A company that ships in 2026 with the agent layer baked in becomes the regional default. A company that waits until 2027 finds the default already taken.

01

Agentic AI hospitality is officially the category

Mews raised $300M in January 2026 explicitly to build agentic orchestration. Cloudbeds shipped causal-AI demand forecasting. Apaleo launched MCP-enabled agent hub. Sophisticated investors and reviewers know the category, know what is at stake, and are funding it.

02

Türkiye structurally excludes foreign vendors

Mandatory e-Arşiv invoicing reaches universal coverage in 2026. Foreign PMS vendors cannot ship native compliance without rebuilding their data models. Hotels are forced to choose a sovereign-native platform.

03

Türkiye AI Strategy actively funds this category

Sectoral Adaptation Project Call provides up to TRY 50M (~€1.4M) per project for sectoral Turkish-LLM adapters. Hospitality has zero domestic-LLM-deployable adapters in production today. We are the obvious applicant.

04

Agentic commerce reaches commercial inflection right now

AI agents are increasingly mediating real travel and hospitality decisions. Apple Intelligence, Claude, ChatGPT, Gemini are all building toward booking-execution capability. The first vendor in each market to ship an agent-native hospitality endpoint captures the structural default position. The window closes when the second one arrives — likely within 18 months.

The 2030 horizon

What this company looks like at maturity.

The path from where we are today to here is what the next 36 months are about. Everything in this roadmap is what we build, in what order, with what investment, against what alternative.

The autonomous operating layer

2,500+ Türkiye hotels + 800+ international properties. Hotels operate with the brain at Level 3–4 autonomy across most capabilities, supervised by GMs at altitude.

The national tourism routing layer

8–10M guests per year routed through the matching engine. €250M+ routed annual GMV. Strategic infrastructure asset of recognized national importance.

The default agentic-commerce endpoint

External AI agents (Claude, ChatGPT, Gemini, future agents) treat AI Otel as the canonical endpoint for hospitality bookings, availability, and experience matching in our markets.

The hospitality labor credential

AI Otel certification across the network is what Salesforce certification became for sales operations — recognized signal of operational competence.

The country's most authoritative hospitality intelligence platform

The Level 1 industry brain becomes operational ground truth for Türkiye hospitality — used internally for every property brain, licensed externally to international chains and financial institutions, increasingly relied on by regulators.

€350–600M ARR

With strategic optionality across multiple expansion vectors — standalone Guest App, Academy spinout, agentic-commerce platform, regional expansion, sovereign-AI infrastructure, intelligence licensing.

What stays · What changes

From v3 to v4.

Stays from v3: Two-product structure. Asymmetric business model. 138 hotels in pilot, 405 tables, 501 pages production scale. Three-act framing of OS → Network → Standard. Mews $300M as category validator. Mandatory e-Arşiv as foreign-vendor exclusion. Türkiye AI Strategy funding alignment. €4.5M cumulative investment ask. 31 hires by month 22. 2,500 hotels by 2030. €350–600M ARR target.

Changes in v4: Brain architecture is now explicitly three-level — Industry, OC, Property — instead of just "property brain." Agent-native architecture is foundational not aspirational, with the MCP and agent surface pulled into Phase 1. Agent endpoint moat added as the seventh layer of defensibility. Model strategy is honest — Trendyol/Qwen/Llama/Gemma named explicitly, Turkish foundation model deployment positioned as add-when-ready not deploy-on-day-one. AI/ML budget revised up to ~€800K. Why-now expands to four forces with agentic-commerce inflection as the most strategically urgent.

The story is the same. The architecture is sharper. The pitch is harder to dismiss because it is more honest, more current, and more aligned with where the entire software industry is going.
